HVAC Competitor Teardown — The Study
What it takes to beat the sites that rank: 8 deep profiles across Los Angeles, Phoenix, Dallas and Houston — plus the Ultimate HVAC Site spec assembled from the best of each. Live SERPs captured 2026-10-05.
ac repair los angeles, ac repair phoenix, ac repair dallas, ac repair houston — top 2 real contractor sites per city selected from organic (directories/forums excluded and noted). Each site profiled at source level: every page inventoried, raw HTML inspected for schema, tel: links, chat widgets, forms, call tracking, plus offers, CTAs, reviews, socials, 24/7 language and verbatim title/meta/H1 tags. Full detail lives in the four city pages (152 KB of raw teardown). The Five Findings That Matter
1. Your model is already running in this niche — badly
A single Next.js deployment owns acphoenixaz.com, acrepairindallas.com, losangelesac.com and acrepairsanjose.com ("Five Star Cooling" everywhere). Fresh Air Duct runs the same multi-tenant architecture. dallasacrepairguide.com runs an editorial directory with entitymap.json for AI search. They rank with fake reviews, template bugs and disclaimers that they aren't contractors. Validation — and a low bar.
2. The bar is embarrassingly low
Broken 404 lead forms, dead href="#" CTAs, "[emergency number]" placeholders, "Start your landscaping project!" on an HVAC services page, 24/7 claims vs Mon–Sat hours, fabricated reviews. Beating these sites on execution is not hard. Trust and polish are the wedge.
3. The map pack is the money layer
All four cities' top-3 pack players expose online booking (ServiceTitan / Housecall Pro) and carry 163–9,800 Google reviews. Review velocity is the real moat — and it cannot be templated. That is a recurring service, not a product.
4. Offers are wide open
Only LAFixIt runs a real offer stack (15% off labor, free service call with repair, price guarantee, warranty). Nobody — not one of eight — sells a maintenance membership. Nobody names their financing lender. The offer layer is uncontested.
5. The template beats them all by being complete
Full schema (all 8 sites have holes), working forms, exact-match titles, city-page mesh, real review walls, license numbers, honest hours. The "Ultimate Site Spec" below is assembled from each site's single best move.
SERP Landscape — What Actually Ranks
Live Google results captured 2026-10-05 (DataForSEO, mobile) for the highest-intent term per city: ac repair [city]. Directories, forums and lead-gen platforms were noted but not profiled as competitors — they are context, and in two cases, proof of concept.
| City | Map pack top 3 (the money layer) | Organic top of page |
|---|---|---|
| Los Angeles | Southwest Heating & Air 4.8★/365 · JW Plumbing Heating & Air 4.8★/3,000 (ServiceTitan booking) · LA HVAC Repair Service 5.0★/5 | Speedy Refrigeration contractor · Thumbtack / Quora / Yelp directories · LAFixIt contractor · Brody Pennell, Air Classic |
| Phoenix | NextGen AC Repair 5.0★/3 · Day & Night Air 4.9★/9,800 (ServiceTitan) · Reeis 4.9★/1,900 (ServiceTitan) | Unique AC Services contractor · Five Star Cooling (acphoenixaz.com) lead-gen · Thumbtack / Reddit directories |
| Dallas | Lex 4.8★/735 · Alpha Heating & Cooling 5.0★/163 · Ellis AC 4.9★/191 (AI booking form) | Five Star Cooling (acrepairindallas.com) lead-gen · dallasacrepairguide.com lead-gen · The Appliance Repair Men contractor · Willard |
| Houston | Texas Same-Day 5.0★/78 (Housecall Pro) · Air Tech of Houston 4.8★/6,600 (ServiceTitan) · Master AC & Heat 4.8★/193 | Fresh Air Duct lead-gen · Ace Comfort contractor · Craigslist / Reddit / YP directories |
acphoenixaz.com, acrepairindallas.com, losangelesac.com, acrepairsanjose.com — all branded "Five Star Cooling," all funneling to lead-match forms. Add Fresh Air Duct (same architecture) and dallasacrepairguide.com (editorial directory with an entitymap.json for AI search) and the rank-and-rent/lead-gen model is provably live in this exact niche. That is both validation of the DropSites thesis and the competitive bar our contractor customers must clear. The Ultimate HVAC Site — Best of All 8
The deliverable of this study: one spec built from the best of every ranking site, with the field's shared failures explicitly excluded. This is the target for the next iteration of the HVAC drop template.
1. Site Architecture steal: LAFixIt + Ace Comfort + Five Star
- 30–60 pages: 7 core service pages (repair, installation, replacement, maintenance, emergency, heating, heat pumps) + 8–30 city/neighborhood pages on the pattern
/ac-repair-{city}-tx+ financing + reviews + about + contact - Exact-match titles/H1s: "AC Repair in {City}, TX" — LAFixIt's AC page doesn't even say "Los Angeles"; that slot is free
- Geo mesh on every page: cities + zip codes in footer/sidebar links (Fresh Air's 8-page site still ranked on this)
- Blog engine: price guides targeting People-Also-Ask ("What is the $5000 rule for HVAC?", "How much does AC repair cost in {City}?") + city-landmark posts (Ace Comfort's Houston Zoo/Space Center cluster = pure local relevance)
- Phase 2: brand pages (Carrier / Trane / Lennox / Rheem / Goodman — LAFixIt runs 22) and an
entitymap.jsonfor AI-search citation (from the dallasacrepairguide playbook)
2. Homepage Anatomy — exact order steal: Fresh Air funnel + Ace trust + LAFixIt offers
- Announcement bar: "Rated 5 Stars on Google — Book Online Today!" + phone number
- Sticky header: logo, nav, tap-to-call number, "Book Now!" deep-linking the booking tool (same URL as the Google Business Profile — Ace Comfort's best move)
- Hero: exact-match H1 + trust chips (Licensed & Insured · Emergency Service · Upfront Pricing) + quote form: 5 big service radios + zip-code-only "Get Pricing" field
- Tri-band CTA bar: Request Quote | tap-to-call | Instant Quote
- Founder story + real photo + license numbers verbatim (Speedy's "C20 lic# 939424" block + Ace's named-founder journey)
- Services grid (7 cards, each linking to its service page)
- Offer band (see #3)
- Live Google reviews widget with counts visible
- Financing card with named lender + working instant-apply
- Maintenance membership card (the recurring play none of the 8 sites sell)
- Service areas + zip mesh + embedded map
- FAQ block (6–8 Q&A → wired to FAQPage schema)
- Final CTA + true hours + mobile sticky "Tap to Call" bar
3. The Offer Stack steal: LAFixIt — the only site that even tries
| Offer | Copy to ship | Source |
|---|---|---|
| New-customer discount | "15% Off Labor For All New Customers" | LAFixIt |
| Risk reversal | "Free Service Call With Repair" / "$0 diagnostic with any repair" | LAFixIt |
| Price guarantee | "Best Price Guaranteed" | LAFixIt |
| Warranty | "Warranty on Parts & Labor" (written, publishable) | LAFixIt |
| Discount tiers | Senior / military / property-manager discounts | LAFixIt |
| Seasonal promo | "Spring/Summer Pricing — Free Estimates" | Ace Comfort |
| Financing | Named lender, instant apply (NOT Ace's dead-end Apply button) | Fixing Ace |
| Membership | Monthly maintenance plan — the recurring play zero of 8 sites sell | The gap |
4. The Trust Stack steal: Speedy license block + Ace entity completeness
- License numbers verbatim in FAQ + footer (C20/C38-style or TDLR #) — the single cheapest trust signal and 5 of 8 sites skip it
- BBB + Angi/HomeAdvisor badges; real Google review widget with counts
- Named founder + story + real job photos (kill stock photography)
- Written guarantees ("Fixed right the first time, or we make it right")
- Published after-hours policy + fee — every site claims 24/7 while posting limited hours; honesty here is a differentiator
5. Conversion Mechanics steal: Fresh Air ergonomics + Ace's GBP loop
- Zip-first quote form (1 visible field + 5 service radios), duplicated hero and mid-page
- "Book Now!" → Housecall Pro / ServiceTitan booking link, identical to the GBP booking URL
- Response SLA in writing: "We respond within 90 minutes"
- Thank-you page carrying the Brand It / membership upsell + SMS opt-in
- One tracking number everywhere (CallRail-style) — never mix toll-free and local like LAFixIt does
- Monthly funnel check: verify every form and CTA resolves (Speedy's 404 form is the cautionary tale)
6. SEO & Schema — the field's worst layer our edge
- Full JSON-LD: LocalBusiness/HVACBusiness + Service + FAQPage + AggregateRating + BreadcrumbList + GeoCoordinates + filled OpeningHoursSpecification — all 8 sites leave holes here (Speedy's JSON-LD is literally empty; Ace's open/close times are blank)
- Title + H1 + meta exact-match to "AC Repair in {City}, TX"
- City pages with unique copy, local proof (area job photos, review snippets, embedded maps)
- GBP parity: NAP and categories identical between site and Google Business Profile
- Price-guide content aimed at live PAA questions (all four cities show the same cost questions)
7. The Review Engine — the one thing a template can't ship
8. Do NOT — the anti-patterns found in the field
- Claiming 24/7 while posting Mon–Sat hours (5 of 8 sites)
- Shipping dead forms/CTAs (Speedy: 404 form +
href="#"slider button) - Fabricated schema reviews by "Priya S." and "Carlos M." (both lead-gen platforms)
- Unfilled placeholders in production ("[emergency number]", "Start your landscaping project!", "{area_name}")
- Dead-end financing ("Apply Now" loops to the same page)
- Mixed tracking numbers (877 in header, local in footer/schema — LAFixIt)

Next Steps
- Format check with owner — confirm this depth/format is what we want before rolling to roofing, plumbing and electrical (same protocol: 2 sites × 4 cities).
- Feed the spec into the template — the Ultimate Site Spec becomes the drop-template upgrade list (Drop #002+ and the v2 of Drop #001).
- Priced the recurring tier — review velocity + membership plan + booking integration are the recurring stack's real features. Update the funnel report's Marketing Lite/Review Engine descriptions accordingly when we roll.
- Keep the SERP snapshots — each niche run archives its landscape; over time this becomes the market-structure evidence for the pitch deck.
